AegisFlow BGSTM Adoption Retrospective and Sign-off

This retrospective records evidence from applying the six-phase BGSTM methodology to an ETL semantic-validation scenario using the NATAegisFlow Artifact Workflow Checklist Template. It captures lessons folded back into the specialized template and applied-example guidance.

Pilot Summary

Field Value
Pilot ID AEGISFLOW-PILOT-2026-07
Project Type Simulated customer-risk ETL patch
BGSTM Scope Phases 1–6 applied to ETL Semantic Validation
NATAegisFlow Run ID NAF-2026-07-23-018
Artifact Example Used Customer Risk Segment Mapping
Pilot Dates 2026-07-23 to 2026-07-24
Participants QA Semantic Reviewer, Data Engineering Lead, Risk Data Product Owner
Outcome Completed end-to-end; process improvements incorporated into the applied workflow

End-to-End Run Results

  • Validation scope, planning, execution evidence, analysis, and reporting were completed using BGSTM Phases 1–6.
  • NATAegisFlow outputs, mapping references, findings register, approval record, and patch-validation evidence were collected.
  • Semantic findings were triaged and dispositioned before the policy gate.
  • Policy gate decision was recorded with residual-risk notes and follow-up actions.
  • Retrospective feedback was translated into concrete template and applied-guidance updates.

Friction Points

Area Friction Observed Impact
Evidence readiness Reviewers needed lineage export, run configuration, and sample replay evidence after triage began. Added wait time before semantic review could start.
Finding ownership Medium findings initially lacked a named owner and target disposition date. Delayed decision-making and made policy-gate status unclear.
Decision language The team used different terms for approval, conditional approval, and release handoff. Increased risk of inconsistent decisions.
Retrospective capture Improvement ideas had no required location in the workflow. Made it easy to lose process feedback between reviews.

Improvements Applied

  1. Add a pre-flight evidence inventory. Confirm NATAegisFlow outputs, run configuration, lineage export, replay evidence, and evidence location before triage.
  2. Require owner and target date for open findings. Missing owner, disposition, target date, or gate impact blocks medium-or-higher findings from proceeding.
  3. Standardize gate decision options. Use Approved, Conditional, Rejected, Complete, and Blocked consistently.
  4. Capture retrospective actions before closing the evidence package. Record friction points, process changes, rollout readiness, and process-owner sign-off before completion.

Process Changes Identified

Change Owner Incorporated In Status
Add pre-flight evidence inventory before NATAegisFlow output review. QA Semantic Reviewer Checklist template and ETL applied example Adopted
Block policy gate when medium-or-higher findings lack owner, disposition, target date, or gate impact. Data Engineering Lead Checklist template and applied workflow Adopted
Use standardized policy-gate decision terms and record rollout readiness. Risk Data Product Owner Checklist template and retrospective example Adopted
Require adoption retrospective actions and process-owner sign-off before closing the evidence package. QA Semantic Reviewer Checklist template and applied workflow Adopted

Updated Artifacts

Rollout Readiness Decision

Decision: Ready for broader use as a specialized BGSTM applied workflow.

Rationale: The AegisFlow run completed end-to-end and produced actionable improvements. Those improvements now supplement, rather than extend, BGSTM's six-phase methodology.

Required for ongoing governance:

  • Confirm evidence inventory completion before semantic triage starts.
  • Verify finding-owner and target-date gate checks remain practical for low-risk changes.
  • Review adoption feedback with QA, data engineering, and product approvers during governance reviews.
